How much does a missed or late confirmation actually predict about what happens next?

At what point does a long-lead item's risk profile change meaningfully during its order cycle?

How much buffer is enough to absorb a delay before it becomes felt on site?

How far in advance does material scarcity become visible to the people ordering it?

Which recovery options actually get chosen once a delay is confirmed, and why?

Operational observations

Each observation is labelled Growing, Investigating, or Under Review — how far the evidence has come, not how important the question is.

Growing

Suppliers who go quiet for more than a week are more likely to be running behind than suppliers who report a delay directly.

Current Understanding: Silence may be a stronger signal than the status suppliers actually report.
Why It Matters: If confirmed, this would justify treating non-response as an early warning trigger on its own.
Next Validation Step: Compare silence patterns against confirmed outcomes across more procurement cycles.

Investigating

Programme buffer appears to shrink well before a delay is reported through normal status channels.

Current Understanding: Buffer consumption may be visible earlier than the delay itself.
Why It Matters: Earlier visibility here would extend the window teams have to respond.
Next Validation Step: Track buffer movement against eventual delay outcomes on a larger sample of projects.

Under Review

Material availability constraints seem to surface in supplier conversations before they appear in any schedule.

Current Understanding: Conversational cues may lead documented schedule risk by some margin.
Why It Matters: This would mean informal signals carry real operational value, not just anecdote.
Next Validation Step: Test whether this pattern holds outside the material categories where it was first observed.
